What we bought

A twelve-year-old business with two things that are genuinely hard to build: a brand customers trusted, and a Cake Bakery Training Academy already producing skilled people. What it did not have was a structure that could carry more than one location.

Restructure

What we changed

Four changes to the operating core, made before a single new site opened.

A two-pronged revenue model

Cake retail and the Training Academy run as two deliberate revenue lines rather than a business with a side activity. The Academy is positioned within Kenya's TVET strategy, which makes it both commercially useful and socially defensible.

B2B alongside B2C

Restructured into a multi-unit brand serving trade customers as well as walk-in retail, so a single location is no longer the ceiling on demand.

Consistency as a system

Product quality, portion and price made repeatable across sites — the precondition for opening a second one without diluting the first.

Technology and process

A customer experience driven by systems rather than by whoever happens to be on shift, and financial reporting an investor would recognise.

Optimise

Where it is now

Growth resumed only once the format could carry it. The plan from here is more physical locations across Nairobi and other Kenyan urban centres, then East African urban centres — expansion against a known cost base and a known standard, rather than against instinct.

The pipeline

We are not looking for many. We are looking for the right few.

Further acquisitions are in assessment. We do not publish targets, terms or timelines while a conversation is live — a discretion the owners we approach tend to appreciate, and one of the reasons they take the call.
